Overview
- Contractors in South Africa charge a risk premium because they price in the gaps between engagements. Permanent employees do not.
- Moving a contractor onto a permanent contract, or hiring permanently from day one, typically gives a UK employer the same person at a lower monthly cost and with fewer loose ends.
- South African employer on-costs are modest compared with the UK, so the usual argument that permanent hires are “more expensive once you add everything in” does not hold in the same way.
- An Employer of Record carries the contract, payroll and compliance, so the switch to permanent does not require a South African entity.
Why contractors charge more than employees
Contractors charge more because nobody is promising them next month’s work. A contractor’s rate has to cover unpaid gaps between clients, unpaid leave, sick days, their own tax administration and the fact that the engagement can end with a week’s notice. That uncertainty is built into the day rate.
A permanent employee does not carry that risk, so they do not charge for it. In exchange for a stable salary, paid leave and a proper notice period, most South African professionals will accept a noticeably lower monthly figure than they would quote as a contractor for the same work.
What a permanent hire actually costs in South Africa
Statutory employer costs in South Africa are low, which is why the maths favours permanent hiring. The main employer contributions are UIF (1% of remuneration, capped) and SDL (1% of payroll). There is no statutory pension or medical contribution, and no equivalent of UK employer National Insurance at 15%.
So the gap between a contractor’s rate and an employee’s salary is not swallowed by on-costs. For most roles, a UK business ends up paying less per month for the permanent employee than it did for the contractor, with the added benefit of a committed team member. The EOR cost calculator shows the full picture for a given salary.
The compliance headache you avoid
Long-term contractors in South Africa are at real risk of being treated as employees, whatever the contract says. Section 200A of the Labour Relations Act creates a presumption of employment where factors such as set hours, client control over the work, or economic dependence on one client are present. As Labour Guide South Africa explains, only one of the listed factors needs to be present, and the burden then falls on the employer to prove otherwise.
For a UK business, that means a contractor who has worked full-time for you for a year could claim employee rights at the CCMA. Employing them properly removes that exposure entirely. Our article on nine issues you stop worrying about when contractors become employees covers the practical side.
Why the EOR route makes permanent hiring simple
You do not need a South African company to employ someone permanently. An Employer of Record employs the person under its own local entity, runs payroll, handles UIF, SDL and PAYE, and keeps the contract compliant with South African labour law. You manage the work, the EOR manages the employment.
It also solves the ending question that puts many UK employers off permanent hires. There is a proper process for exits in South Africa, and a local EOR knows how to run it. We explain that in what happens when a South African hire does not work out.
Contractor to employee: the practical steps
Converting an existing contractor is usually a two to three week process. Agree a salary that reflects the removal of the risk premium, let the EOR issue a compliant employment contract, and run the first payroll. The person keeps working for you throughout.
If you are hiring fresh, starting permanent from day one avoids the conversion conversation altogether. Veridian Global’s talent acquisition team can source and onboard the role on a permanent basis from the outset.
The bottom line
For any role you expect to last more than a few months, permanent employment in South Africa is the cheaper option, not the more expensive one. You remove the contractor’s risk premium, you take on very little in statutory on-costs, and you close off the misclassification risk that comes with long-running contractor arrangements.
